Track record

Former COO of Tabs. I built its creator program to 100M monthly social impressions, and the paid ad engine alongside it. The numbers below come from videos that program produced.

At Tabs I built the creator program and the paid ad engine together. Same playbook here: one number to protect, a hook library, losers killed early. The category changes to preservative-free, small-batch skincare, and I have not run skincare. The claims sheet and your lead's answers come before the first video.

Why now

  • 71

The Full System already has reviews

The Full System, $165.00, shows 71 reviews. Creators would join a product people already write about.

    Published
  • 16

The Acne Ritual holds a 5 rating

The Barrier-Restoring Acne Ritual, $90.00, shows a 5 rating across 16 reviews. It is the first routine I'd hand to acne-prone creators.

    Published
  • 40%

    An affiliate program already exists

The affiliate program pays 40% commission to pros, with a $199 starter kit. A creator roster would be a second door beside it, not a replacement.

Part 4 of 15

Principles

  1. One number to protect

Cost per 1,000 views, target $1 (Proposed). The simulator shows $5.74 today. That gap is the job, and the report shows it every Monday.

  2. One variable per test

Each batch changes the hook or the product, never both. Clean, Tone, Day and Night each get their own hook, so a winner means something.

  3. Claims sheet before camera

Creators get the approved lines before they film. A claim question goes to your lead in the channel, answered in writing, not guessed.

  4. Losers killed early

Seven videos per creator per week gives 303 a month at ten creators. The weakest hooks go on Monday. Briefs, claims and reports live in one channel.

#briefs

Briefs, drafts, reviews and the weekly numbers

Illustrative
  1. Brief botAppMon 8:30 AM

This week's brief: Clean. Hook: "Removes makeup and buildup without stripping the barrier." Film at the sink in natural light. Seven videos each. Claims sheet attached.

  2. MayaMon 11:15 AM

A follower with rosacea asked if Clean will fix it. Can I say yes?

No. Say only the approved lines, and tell her to ask her doctor. If you want a new line, post it here and I'll check.

  3. Report botAppMon 5:00 PM

Weekly report posted: videos live, views, cost per 1,000 views against the $1 target, top hook, hooks dropped. Read it in #weekly-report.

  4. PriyaTue 9:40 AM

Draft sent back to Jonas: the line about calming skin isn't on the sheet. Reshoot the opener with "Refreshes and hydrates while balancing the skin's pH."

  5. Payout botAppThu 2:10 PM

Dara's Night video passed 100,000 views, organic only. $50 flat bonus queued. One bonus per creator per month.

  6. PriyaFri 4:30 PM

Weekly check: every live video names the partnership in the first line, and none breaks the claims sheet or the skin rules. Two flagged for edits.

The messages illustrate the working channel, with invented people: briefs go out on Monday, claims questions get an answer the same day, and nothing posts without the check.

Part 5 of 15

Formats

  1. Sink-side Clean

    Brief 01

    Sink-side Clean

“Removes makeup and buildup without stripping the barrier.”

Film at the sink in natural light: one pump of Clean, a slow cleanse, then show the date label on the bottle.

  2. Tone on cotton

    Brief 02

    Tone on cotton

“Refreshes and hydrates while balancing the skin's pH.”

Close-up of the 30 ml dark glass bottle, one pass of Tone on cotton, then the Clean and Tone pair on the shelf.

  3. Morning mirror with Day

    Brief 03

    Morning mirror with Day

“Targets free-radical activity with antioxidant protection.”

Morning mirror, natural light: apply Day, say the routine order out loud, end on the bottle and its date label.

  4. Night wind-down

    Brief 04

    Night wind-down

“Supports overnight repair without adding stress to the skin.”

Bathroom at night, low warm light: apply Night, show the use-by date on the bottle, keep the voice calm.

  5. Acne Ritual unboxing

    Brief 05

    Acne Ritual unboxing

    “Two minutes, twice a day”

Show the Barrier-Restoring Acne Ritual box and each step in the order it comes. Skin as it is, no filters, no retouch.

Every product line in a video comes off the claims sheet word for word, for example “PRESERVATIVE-FREE. MICROBIOLOGIST FORMULATED.”, “Four products. Three steps. Morning and night.”, “Each bottle is sized for a perfect 30-day supply and packaged in dark glass to preserve peak potency.”. Product names are said as printed.

Part 6 of 15

Recruiting

Four sources in

  • The affiliate program

Skin at Peace already runs an affiliate program with 40% commission for pros. I'd start there: who already posts content and fits the filters.

  • Reviewers

The Full System has 71 reviews and the Acne Ritual 16. Reviewers are warm leads for filming, approached only after your lead agrees.

  • Estheticians and pros

The affiliate kit ships brochures for acne, rosacea, pregnancy and biohacker clients. Pros who film treatment-room content fit this roster.

  • Open call by concern

A short post asking skincare creators with sensitive, acne-prone or postpartum content to send two sample videos. I review them against the filters.

Five filters, fewer each step

  1. 1US audience

Mostly US followers: the free shipping on $75+ is for the US.

  2. 2Routine, not miracle

Their skincare posts show a routine, not overnight transformations.

  3. 3Clean claims history

No past posts promising cures or fast results on skin.

  4. 4Camera basics

Natural light, clear audio, bottles readable on screen.

  5. 5Reply speed

Answers a brief within a day and sends drafts before posting.

Part 7 of 15

Who we want

  • Acne-prone routine creator

Films a calm morning and evening routine and is honest about what suits their own skin.

    Likely product: Barrier-Restoring Acne Ritual

  • Sensitive-skin storyteller

Talks about reactive skin and reads every ingredient list aloud, slowly.

    Likely product: Clean

  • Postpartum skincare voice

Shares a postpartum routine and stays inside the brand's wording on anything about pregnancy.

    Likely product: The Full System

  • Biohacker wellness creator

Likes ingredient lists and the science behind a formula, and explains it plainly.

    Likely product: Day

  • Evening routine creator

Posts wind-down videos with a quiet bathroom shelf and a night-time routine.

    Likely product: Night

  • Esthetician or pro

Films counter and backbar content and can speak to the toner step in a routine.

    Likely product: Tone

Left off, every time

Always out: anyone who promises skin outcomes, compares Skin at Peace with other brands, uses before-and-after as proof, or repeats a claim that is not on the sheet. Skin rule: the brand's own words only. No disclosure, no post.

Claims sheet

Approved, word for word

Quoted exactly as the brand publishes it.

  • “Made fresh weekly”

Opening line and caption on any video.

  • “PRESERVATIVE-FREE. MICROBIOLOGIST FORMULATED.”

Voiceover or caption, said as the brand writes it.

  • “Removes makeup and buildup without stripping the barrier.”

    Clean videos only.

  • “Refreshes and hydrates while balancing the skin's pH.”

    Tone videos only.

  • “Vitamin C by day, bakuchiol by night — protect, then restore.”

Day and Night videos, or a routine video using both.

  • “Two minutes, twice a day”

    Routine and Acne Ritual videos.

  • “FREE US SHIPPING ON $75+”

End card, for US viewers only.

Never said

Each one with the reason it stays out.

  • It clears acne or fixes rosacea

A health outcome. Only the brand's own wording is allowed.

  • It's safe for every pregnancy

Medical advice. Creators point viewers to their doctor.

  • Better than other brands' cleansers

No comparisons with other products or ingredients.

  • Results in a set number of days

Timing can only come from the brand, in its own words.

  • Doctor-approved for your condition

Implies a medical endorsement the sheet does not give.

  • It replaces your prescription

Medical advice, never allowed in a skin video.

  • It never irritates anyone

An absolute no creator can back up.

To confirm with the brand

Held until someone on the brand side signs off.

  • First-order offer: 20% off or 40% off

Both appear in the material. Ask your lead which one is live before any creator quotes it.

  • Subscription discount: 15% off or 20% off every order

Two figures appear. Confirm one before creators mention it.

Part 10 of 15

Pay

  • Starter

    $300–600

    a month, by band

Starter: a first batch of Clean or Tone videos, to learn pace and hooks.

    Bonus at the cap: $300

  • Standard

    $500–1,000

    a month, by band

Standard: steady creators who hit weekly volume and keep claims clean on every video.

    Bonus at the cap: $500

  • Premium

    $800–1,500

    a month, by band

Premium: proven creators whose hooks the rest of the roster copies.

    Bonus at the cap: $700

  1. Under 100,000 views

    $0

The base pay covers the work.

  2. 100,000 views

    +$50 flat

    Whatever the band.

  3. 1,000,000 views

    Top-up to your cap

Bonus = band cap − base pay.

  • One bonus per creator per month, so one lucky video cannot stack payouts.
  • The $50 flat bonus is per video, earned once a video passes 100,000 views.
  • Organic views only: paid boosts of a creator's video do not count toward any bonus.
  • No bonus on a video that breaks the claims sheet or the skin rules, even if it goes viral.

Starter: $600 cap − $300 fee = $300 bonus; Standard: $1,000 cap − $500 fee = $500 bonus; Premium: $1,500 cap − $800 fee = $700 bonus.

The bonus pays for reach after the work is done, never instead of it. One bonus per creator per calendar month keeps it an incentive and keeps the program cost predictable.

Part 11 of 15

Simulator

On today's assumptions the program costs $10,050 for 1.8M views: $5.74 per 1,000 views against the $1 target. It needs 4.2% of videos to go viral, or a median video at 21,711 views.

Above the $1 target at these inputs.

To hit $1, the roster needs about 10.1M views a month. That means about 4.2% of videos going viral, or a median near 22K views per video. That is why the day-90 gate exists: keep the accounts that clear it, replace the rest.

Proposed, not measured. Views = videos × median, breakouts at 10× the median, viral at 750K. Bonus: +$50 for a viral video, one per creator per month.

The math. Videos a month = 10 creators × 7 a week × 52 ÷ 12 = 303. Views per video = (1 − 4% − 0.5%) × 1,500 + 4% × 10 × 1,500 + 0.5% × 750,000 = 5,782.5; 303 videos × 5,782.5 = 1.8M views a month. Cost = 10 × $1,000 = $10,000 base + 1 bonus × $50 = $10,050. Cost per 1,000 views = $10,050 ÷ 1.8M × 1,000 = $5.74 against a $1.00 target. To hit the target, either 4.2% of videos go viral or the median video reaches 21,711 views, other inputs held.

Move the sliders and the label recalculates. The result is only as good as the guesses behind it, so the median views, the share of breakouts and the share of viral videos are marked as Assumptions until the first month of posts replaces them.

Full System and Acne Ritual hooks go against single-product hooks. Winners move to paid, with each creator's written consent.

Part 14 of 15

Organic to paid

From organic to paid

  1. Pick the winner

A video that beats the weekly median on organic views goes on a short list. No paid test on a video that broke the claims sheet.

  2. Ask the creator

Usage terms are agreed in writing before any organic video is run as an ad. No surprises for the creator.

  3. Run it as an ad

The winner runs as a partnership ad with the same hook and the same claims, changing one variable at a time.

  4. Judge by cost

Paid results are read against the $1 target per 1,000 views. If it fails, the video is retired and the hook goes back to the library.

From the video to the checkout

  • Clean videos land on the Clean page, $35.00.
  • Full System videos land on The Full System page, $165.00.
  • Mention free US shipping on $75+ only for US viewers.
  • Quote the first-order offer only after your lead confirms which one is live.
  • Acne Ritual videos land on the Barrier-Restoring Acne Ritual page, $90.00.

Part 15 of 15

Skin rules

Skin: what creators may and may not say

Skin at Peace sells preservative-free, small-batch skincare. These six rules apply to every creator, every video, every band.

  • Brand wording only

Any line about what a product does comes from the claims sheet and is credited to Skin at Peace. A video that breaks this earns no bonus, even past 100,000 views.

  • No medical language

Acne, rosacea and pregnancy appear only as who a routine is for, never as a result or a diagnosis. Creators don't tell viewers what their skin condition is.

  • Before-and-after is not proof

Skin is shown as it is, with no filters. Photos side by side are not used to claim a result, and nobody promises a timeline.

  • Disclose in the first line

Every video and caption names the partnership in the first line. A post without it is pulled and no pay or bonus is released.

  • Preservative-free stays literal

Say preservative-free as the brand writes it. Never call other brands' products unsafe, and never name rival ingredients.

  • Pregnancy and postpartum

Creators give no advice to pregnant or postpartum viewers. They point to the brand's own page and to the viewer's doctor.

The brand’s legal team sets the final rules. This is the operating floor I’d start from, not legal advice.
